Last month it was a quality manager who pasted a customer's print into a free chatbot to help write an inspection report. Before that, the office manager drafting a past due letter she did not want to write herself. Neither of them asked. Neither thought there was anything to ask about.
Most small manufacturers are not deciding whether to adopt AI. They are finding out it is already in the building. So the real question about AI tools for manufacturers is narrower and more useful: which ones do actual work in a 20 person shop, and what needs to be in writing before they do.
The headline numbers make it sound like you are late. McKinsey's global survey on the state of AI has 88% of organizations regularly using AI in at least one business function, up from 78% the year before. That is the number everyone quotes at you.

Why the AI Numbers Don't Match What You See on Your Floor
Look at the number for companies your size instead. The Census Bureau's Business Trends and Outlook Survey asks a nationally representative sample of businesses every two weeks whether they used AI, and as of early May 2026 it put overall business AI use at 19.8%. Among firms with at least 250 employees, 37%. Among the smallest firms, under 20%, and that number had not moved much in six months.
Both figures are accurate. The gap between them is the whole story. Companies with an IT department and a data team are using AI. Shops with 18 people, one server in the corner office, and a quoting process that lives in one person's head are mostly not.
There are real reasons for that, and none of them are that you are behind:
- Your shop-floor system was installed years ago and was never built to hand its data to anything else. A tool that cannot reach your job data cannot do much with it.
- Your best information is not in a database. It is in a travelers folder, a marked-up print, and what the guy who runs the saw knows about that customer's tolerances.
- Nobody has a spare afternoon to pilot software. The afternoon goes to the machine that went down.
So ignore the adoption race. The shops getting something out of this are picking one job that eats real hours and pointing a tool at that job only.

Turning a messy RFQ into something you can quote
A customer sends 14 PDFs, three revisions, and an email that contradicts two of them. Before anyone touches a number, somebody has to read all of it and figure out what is actually being asked for. A chat tool with the documents attached will summarize what changed between revisions, list the quantities and due dates, and flag where the email and the print disagree. It does not price the job. It gets you to the point where you can.
Writing the things that sit undone for three weeks
The past due letter. The corrective action response the customer wants by Friday. The job posting for a second shift operator. The capability statement a prospect asked for in March. None of these are hard. They just require sitting down and starting, which never happens. AI gets you a rough draft in 90 seconds that you fix in five minutes. That is the whole benefit, and it is bigger than it sounds.
Getting notes out of meetings and into a document
Meeting assistants transcribe a call and pull out who agreed to do what. Useful for customer calls where the scope keeps drifting, and useful when your vendor says something on the phone that you want in writing later. Check your state's recording rules and tell people the tool is running.
Checking a vendor, a spec, or a material question fast
Instead of clicking through ten pages to confirm a material designation or find out whether a supplier is still in business, an AI search tool gives you a summary with sources you can open and verify. Verify them. The summary is a starting point, not an answer.
Cleaning up the spreadsheet nobody wants to touch
The inventory sheet with four different spellings of the same part. The customer list your bookkeeper has been maintaining since 2015. AI is good at exactly this kind of tedious pattern work, and it is the safest place to start because nothing leaves the shop but data you already own.
The Part Nobody Sells You: Where Your Shop Data Goes
This is where the free version stops being free.
Free accounts and your customer's property. Consumer tiers of most AI tools may use what you type to improve the product. A customer's print is their intellectual property, and your supply agreement very likely has confidentiality language covering it. Pasting it into a free chatbot is a decision somebody in your shop is making without knowing they are making it. Business tiers contractually exclude your input from training. That difference is worth the 20 dollars.
Confident wrong answers. AI will state a feed rate, a material spec, or a tolerance with total confidence and be wrong. It does not know it is wrong. Anything that goes to a customer or touches production gets read by a human who knows the job. Treat the output like work from a sharp new hire on their second week.
Better phishing. The same technology that drafts your collection letter drafts a convincing invoice from your steel supplier with the right names in it. AI has quietly removed the bad grammar that used to give these away. If you have not locked down an email that looks like it came from your shop, that is a higher priority than any AI tool on this list.
Accounts nobody knows about. Six months in, there are four AI subscriptions on three different credit cards, two tied to personal Gmail accounts, and one belongs to an employee who left in March. Write down what is approved, who owns the login, and what it costs, the same way you should already be documenting the rest of your systems. One resignation should not take a tool with it.
How to Roll Out AI Tools for Manufacturers Without Losing a Week
1. Pick one job that eats a real afternoon
Not "we're going to use AI." One task, named out loud: reading incoming RFQs, or writing customer correspondence, or cleaning up the parts list. If you cannot name the task, you are not ready to pick a tool.
2. Pay for the business version
Free tiers are for personal use. If shop information is going in, you need the tier that keeps your data out of training and gives you admin control over accounts. Start with four to six people, not everybody.
3. Write the one page rule
One page, posted in the office. Which tools are approved. What never gets pasted in: customer prints, pricing, employee records, banking details. Who to ask when someone is unsure. This takes 20 minutes and it is the single highest-value thing on this list.
4. Test it on work you already finished
Feed it last month's RFQ, the one you already quoted. Compare what it produces against what your people actually found. You will learn more in one hour than in a month of hypotheticals, and nothing is at risk.
5. Give it 30 days and one number
Hours on that task per week, before and after. If the number does not move, kill it and try something else. That is not failure, that is the test working.
What Your Carrier and Your Biggest Customer Will Start Asking
Two outside forces are going to reach this topic before you do.
Your cyber insurance renewal questionnaire already asks where company data is stored, who has access, and whether staff use approved software. AI accounts sit squarely inside all three questions, and "I don't know what everyone is using" is not an answer that helps at renewal time. It is worth knowing what your cyber insurance carrier is really asking for before the forms show up.
The same goes for the vendor security questionnaire from your largest OEM customer. When a Tier 1 sends one over, the shop that can produce a one page policy and a list of approved tools answers it in an afternoon. The shop that cannot spends three weeks scrambling and looks like a risk. Is it safe to put customer prints into ChatGPT?
Not on a free consumer account. Free tiers may use what you type to improve the model, and a customer's print is their property, often covered by confidentiality terms in your supply agreement. Business and enterprise tiers contractually exclude your data from training. If prints are going in, the account tier is not optional.
How much do AI tools cost for a 20-person shop?
Budget 20 to 30 dollars per user per month for a business tier, and start with four to six users rather than everyone. That lands most shops between 80 and 180 dollars a month, plus a few hours of setup to get accounts, access, and a written rule in place. Costs climb only when you add users who are not actually using it.
Will AI connect to my JobBOSS or E2 system?
Usually not directly, and you should verify before you sign anything. Many shop-floor systems running in small plants predate modern integration, so an AI tool cannot reach the data without an export or a middle layer. Ask the vendor to demonstrate the connection on your version, not a newer one, before money changes hands.
How long before an AI tool actually saves us time?
For one narrow task, expect two to four weeks before the time savings are obvious, and about 30 days before you can measure them. The first week is slower than doing it by hand because the person is learning what to ask. If a task still feels slower after a month, that is your answer.
Does a 20-person shop need a written AI policy?
Yes, and one page is enough. Name the approved tools, list what never gets pasted in (customer prints, pricing, employee records, banking details), and say who to ask when someone is unsure. Insurance renewal questionnaires and customer security reviews both ask questions this page answers.
Is AI going to replace my office manager?
No. In shops this size it removes the worst 90 minutes of her day, not the job. The work that keeps a small manufacturer running is chasing a late vendor, calming a customer, and knowing which job actually ships Friday. AI drafts the letter. It does not know which one matters.
